Succession planning in the BASK is a short, precise list of three tools, and the exam checks that you do not import items from the neighboring workforce planning list.
The three tools
- Mentorship
- Cross-training
- 9-box grid
That is the whole list. Forecasting, attrition and workforce profile are workforce planning approaches. Gig workers, interns and remote workers are nontraditional staffing. Mergers and acquisitions, layoffs and furloughs are restructuring and downsizing.
The boundary that gets missed
Identifying high-potential and high-performance employees sounds like succession planning but the BASK places it among workforce planning approaches, alongside forecasting, the build/buy/borrow/bridge strategies, attrition, gap and solution, supply and demand, workforce profile, upskilling and reskilling, redesigning jobs and robotics. This is the single most missed placement in the unit.
The 9-box grid
The 9-box grid arrays employees on current performance on one axis and assessed potential on the other, with development planned by cell. Do not confuse it with:
- Workforce profile, the composition of the workforce rather than a performance-potential array.
- Balanced scorecard, an HR-function metric framework from Structure of the HR Function.
- Organizational gap analysis, which compares current capability with required capability across the organization rather than assessing individuals.
Applying the tools
Two experienced plant supervisors retire within a year and no one else can run the night shift. The answer combines cross-training, mentorship and knowledge management — the two succession tools plus the standalone Workforce Management concept that captures what the departing supervisors know. Downsizing actions build no replacement capability; temporary labor supplies hours without transferring expertise; robotics and job redesign change how work is done without preserving the knowledge.
When a director wants successors for six critical roles but no formal program, the fit is still mentorship and cross-training: both can be applied informally while closing the competency gaps the functional area targets. External recruiting on vacancy leaves critical roles exposed. Restructuring into shared services develops no one. Raising incumbent pay delays a departure without building capability behind the role.
Carry this: mentorship, cross-training, 9-box — and high-potential identification is planning, not succession.
